People-centric AI transformation

AI transformation, built around people, measured by real business results.

We work with the people who know the work best to find where AI creates value, define the strategy, redesign priority workflows, build human capability and working AI solutions, and measure and scale what works.

Trusted by leaders from Microsoft, BCG, McKinsey, Apple, Google, NVIDIA, and other leading organizations.

Lead with AI leadership session

AI adoption is not AI transformation

Almost every organization we work with already has AI activity. People are experimenting, leaders are buying licenses, and somebody is maintaining a list of use cases.

So why does so little of it show up in the business? Because access to a tool is not a change to the work.

Research shows most companies are still learning where AI belongs in their workflows, and that workflow redesign is the practice separating the organizations seeing bottom-line impact from generative AI from the ones seeing none.

That is the gap we close.

We bring strategy, workflow redesign, leadership capability, applied AI engineering, adoption, and measurement into one piece of work. Training is one intervention inside that. It is not the endpoint.

The Lead with AI Transformation System

Our repeatable method that connects strategy, people, process, and technology.

01

Agentic Research

Understand the organization and find where AI can create value.

Using our proprietary Intake agentic interviews platform, stakeholder conversations, company evidence, and market best practices, we identify priorities, barriers, workforce needs, and the most promising opportunities.

02

AI Strategy

Decide where to focus and what needs to change.

We set or refresh the AI strategy, including priority value areas, operating principles, ownership, capabilities, technology direction, governance, success measures, and the transformation roadmap.

03

Fluency Activation

Build AI fluency while prioritizing and redesigning real workflows.

Through applied fluency sprints, leaders and teams learn by working on their own priorities. They identify, prioritize, redesign, and sometimes directly implement better human-AI workflows. We spot and activate Champions to cascade learnings and change.

04

Solutions Building

Turn the strongest opportunities into working solutions.

Our forward-deployed AI team works with the people who understand the work to build and launch agents, automations, integrations, knowledge systems, and applications.

05

Adoption & Change

Make AI stick across the organization.

We help leaders, teams, and Champions adopt new ways of working, reinforce what works, spread successful practices, and turn early momentum into lasting behavior change.

Where we help

AI strategy grounded in real work

We turn a broad AI ambition into a short set of decisions: where to act, what to build, who has to change, and how you will know it worked.

Workflow and functional transformation

We redesign and implement the recurring work inside functions like operations, marketing, finance, HR, learning, sales, and customer experience.

Leadership, fluency, and champions

We help executives lead the change, get teams genuinely working with AI, and build the internal champions who spread good practice faster than any rollout plan.

Applied AI implementation

We build the assistants, agents, automations, integrations, and custom applications the new workflows actually need.

Adoption, governance, and value management

We put ownership, guardrails, transformation cadence, and measurement in place, plus a working way of deciding what should change next.

What success looks like

We agree the measures before the work begins. Depending on the engagement, we track things like:

How many priority workflows got redesigned and adopted.

What share of the target group applies AI to recurring work.

Movement across the Lead with AI Fluency Matrix.

How many assistants, agents, and automations are deployed, and how much they are used.

Changes in cycle time, capacity, quality, or error rates.

The strength of executive sponsorship, ownership, and the champion network.

Measured business value, with value estimates kept carefully separate.

Your growing ability to continue the work without us.

Why Lead with AI

We combine human change and technical implementation

Most AI programs treat workforce adoption and technical delivery as two separate problems. They are one problem.

We design the new workflow, help people build the capability to run it, and build the systems that make it possible.

We work from outcomes, not tool adoption

More licenses and more prompts are not the objective. What matters is whether the work got better, and whether you can sustain the change.

We build capability, not dependency

Our job is not to become permanently indispensable. We hand over the methods, assets, context, and ownership so your teams get better at leading their own transformation.

We are independent at the company level and specialized at the delivery level

We have no platform bias. We start from your business outcome and then work deeply inside the technology environment you have already chosen.

We have learned from thousands of leaders doing real work

Our programs have shown us where nontechnical leaders get stuck, what moves them from curiosity to application, and how often one successful workflow creates the demand for the next ten.

More About Lead with AI

Engaging, comprehensive, transformational: what our customers say

Aric Austin, CEO of MyStorage

Aric Austin

CEO, MyStorage

“Before working with Lead with AI, we had pockets of AI experimentation but lacked a clear way to embed AI into the organization’s DNA.

Lead with AI gave us sharp view of AI’s impact and produced a concrete portfolio of twelve high-impact projects from quick wins to long-term bets.

Most importantly, the team aligned around a shared charter and roadmap to make AI core to operations and future-proof the company.”

Iolanda Meehan, CHRO of Catawiki

CHRO, Catawiki

“Lead with AI delivered high-impact, tailored programs across our Leadership, People/IT, Legal, Finance, and Marketing teams, and broader employee teams, aligned to our 2026 business priorities.

The work translated into practical adoption: teams built 50+ AI agents now used in daily workflows, driving measurable productivity gains.

If you need a partner who drives rapid capability building and measurable results, in a very practical manner, I highly recommend Lead with AI.”

“We worked with Lead with AI on elevating our solid AI foundation towards more proactive, agentic AI.

The focus was on how AI can collaborate with us to anticipate needs, augment value creation, and enhance both internal efficiency and customer impact.

Working with Lead with AI was a significant step forward in making AI a more natural part of our operations and value delivery to our customers.”

Frequently asked questions

Is AI transformation the same as AI training?

No. Training builds knowledge and capability. Transformation changes how the work is performed and how the organization runs. Training is often an important part of an engagement, but workflow redesign, implementation, adoption, governance, and measurement have to come with it.

Do you work with the AI platforms we already use?

Yes. We work inside the technology environment you have already approved, and we adapt the implementation to platforms such as ChatGPT, Microsoft Copilot, Claude, Gemini, and other enterprise tools where they fit.

Do you provide strategy or implementation?

Both. The strategy work identifies and prioritizes the changes worth making. Our transformation and engineering teams then redesign, build, deploy, and embed the workflows you select.

Can you work with our internal technology and transformation teams?

Yes, and we prefer it. We work closely with internal business owners, IT, security, data, HR, learning, and transformation teams. That combination works best: we bring the method and the delivery capacity, you bring the context and the long-term ownership.

What is the best first engagement?

If priorities and value are still unclear, start with an AI Transformation Diagnostic. If a function already has executive sponsorship and a credible workflow opportunity, a Functional AI Transformation Sprint is usually the better first move.

Let’s find where AI creates value for you, and then build it.

It starts with agentic research and a strategy you can act on. From there, our fluency sprints and forward-deployed AI team turn it into workflows and solutions your people actually use.
