Fluency Activation

Build AI fluency with private programs designed around your company's goals.

From a one-day leadership workshop to a twelve-week executive program, we tailor each one to your AI platform, your policies, and the workflows your people own.

Fluency Activation is step 03 of the .

Lead with AI leadership session

Why does AI training so rarely change how work gets done?

When AI training teaches tools through hypothetical examples, people finish the course, go back to a full calendar, and keep working the way they did before.

Lessons built for another AI platform, examples from another industry, and exercises that skip your AI policy give busy people even more reasons to stop.

Fluency Activation puts your platform, your policies, your priorities, and your people's real workflows at the center of every program. Participants learn by building, success is measured in redesigned workflows, and the strongest builders become Champions who carry the work to their teams.

Where are you starting from?

Pick the situation closest to yours. Every program starts from one of three formats and is reshaped around your platform, policies, and goals.

If your leadership team is not aligned on AI yet, start with a leadership workshop or a private cohort for leaders.

If leaders are on board and you need reach, run a cohort for your AI Champions and pair it with our , so the Champions can support everyone else.

If your teams already build assistants, the agentic program is the next step.

Leadership workshop

In one day, your executive team agrees where AI creates the most value for the business. The team leaves with a prioritized portfolio of AI projects, from quick wins to longer bets.

Private AI Leader Advanced cohort

A leadership team, a function, or your AI Champions work through our curriculum, rebuilt around your platform and priorities. Over two to four weeks, each person builds assistants for their own work and presents them at Demo Day.

For large executive groups, the same cohort runs over eight to twelve weeks in parallel live-session slots, at about two hours a week. A roadmap workshop four to eight weeks after the cohort turns individual results into a 3, 6, and 12-month plan.

Agentic AI program

Champions and advanced builders who already use assistants join a private cohort of our . They redesign one real workflow across people, agents, and automation, build it in your platform's agent builder, such as Copilot Studio, and test it on real cases.

The program takes three to four weeks, and each agent ends with a decision to scale, hold, redesign, or retire it.

Three things never change: people work on their own priorities, every program ends with something concrete, and we agree how to measure success before it starts.

Every program on this page has a fixed fee for the agreed scope, set out in your proposal.

What do we tailor to your organization?

We assemble each program from our library of more than 200 learning assets and adapt it along five dimensions. New material is built only where your context requires it.

01

Your AI platform and policies

Lessons, demos, and builds run on the platform your people are allowed to use, whether that is ChatGPT, Microsoft Copilot, Claude, or Gemini. In a Copilot-only program, participants build Copilot Agents and Notebooks and use Copilot inside Outlook, Teams, Word, Excel, and PowerPoint.

Your AI policy, approved tools, and data rules appear on the program site and in the quizzes. Where a lesson features a tool outside your approved list, we remove it or mark it as not approved for company data.

Your IT team keeps ownership of licenses, connectors, and permissions, and we design within what is enabled.

02

Your priorities

Your executive sponsor opens the program and connects it to your strategy, such as this year's business priorities or your transformation roadmap. Use cases, examples, and live exercises come from those priorities, and the program builds on any AI work your teams have already done.

If your AI strategy is not set yet, start with the AI Strategy step of the .

03

Each participant's role

Before a cohort starts, every participant completes a 15-minute AI voice interview about their role, goals, workflows, and constraints. Our LeadOS platform turns it into a personal Blueprint that ranks the workflows where AI can help them most.

Each person then receives personalized prompt guides and assistant recommendations, so a finance director and a head of marketing build different things in the same week.

We use the interview answers to tailor the program and to measure progress.

04

Format, length, and depth

Programs run from a one-day workshop to a twelve-week executive program. We set the weekly time commitment, the live-session slots and time zones, and any breaks around your calendar.

Within one cohort, basic and advanced paths let newer and experienced users each work at the right level. We add, remove, or reorder modules, such as dropping vibe coding for an executive group or adding a session on AI strategy and change management.

Shorter programs leave less time to improve builds before Demo Day, so we agree that trade-off with you before launch.

05

Your definition of success

We agree certification criteria and success measures with you before launch. Typical criteria include two redesigned workflows, each with documented before-and-after measures, a set number of self-built assistants in active use, and a short adoption plan for each participant's team.

Certification rests on evidence from participants' real work, alongside short knowledge checks.

What does a tailored program look like?

All three started from the private cohort and were reshaped around very different goals. We describe them without client names.

A university program, from staff workflows to student impact

A university is running a five-phase program for its staff: inspire, select a workflow, build, demo, and design. The cohort set out to launch 32 assistants and improve each one at least twice.

In the final phase, staff turn what they learned into student-facing initiatives on AI fluency, graduate readiness, and work-integrated learning, each with an owner and a pilot plan.

A global leadership cohort, entirely on Copilot

A global consumer brand ran a three-week private cohort for its senior leaders on Microsoft Copilot only. We rebuilt the lessons and demos around Copilot, marked the few outside tools as not approved for company data, and published the company's AI policy on the program site.

Leaders who had joined an earlier workshop received new workflow suggestions so they could build on their first assistants. Certification required 80 percent on the quizzes and two redesigned workflows with documented before-and-after measures.

A twelve-week program for about 160 executives

A global pharmaceutical company is running a twelve-week executive program in two parallel groups of about 80 executives each. Each executive's intake interview shapes their modules, examples, and two personalized prompt guides, and the program asks for about two hours a week.

The program builds toward three self-built assistants in active use by Demo Day. Each executive also leaves with an adoption plan that names a priority workflow, a Champion or team owner, protected practice time, and a measure of success.

How does a private cohort run?

A private cohort has two to four weeks of active learning, with a design phase before it and a roadmap workshop four to eight weeks after it. Participants spend about 30 minutes a day on lessons and builds, plus one live session of 60 to 90 minutes a week, recorded for anyone who cannot attend.

Cohorts for large executive groups follow the same arc over eight to twelve weeks at about two hours a week. The steps below show a three-week cohort.

Two to four weeks before launch

Design

We run a scoping session with your sponsor and program owner, then send a day-by-day program document for you to confirm before anything is built. We set up the program site with your program name, logistics, glossary, and AI policy, and participants complete their intake interviews.

Week 0

Kickoff

Participants define their North Star for working with AI, see the level they are working toward on the , and learn how certification works.

Week 1

Master the foundations

Daily lessons cover choosing the right model, giving AI your context, writing clear prompts with our , and checking output with our . The week ends with each person ranking their workflows with , our method for deciding which work to hand to AI first, and turning the best candidates into reusable assistants.

Week 2

Build your AI team

Participants build assistants for research, insight, email, meetings, writing, data, and presentations, choosing the options that matter most for their role. Live build clinics help them fix what does not work yet.

Week 3

Iterate and present at Demo Day

Participants improve their strongest builds, document the before-and-after value, and present it at Demo Day. Those who meet the agreed criteria are certified.

Four to eight weeks later

Measure and plan

A second intake interview shows what changed for each participant. At the roadmap workshop, leaders review results, name the Champions who will carry the work forward, and agree a 3, 6, and 12-month roadmap.

How do you know the program worked?

We agree the measures before the program starts and report them when it ends. Depending on your goals, we track:

How many workflows each participant redesigned, with before-and-after evidence on time, quality, turnaround, or errors.

How many assistants are still in use weeks after the program ends.

How far each participant moved on the Lead with AI Fluency Matrix between the first and second intake interviews.

Which Champions emerged, and the role each one takes in your adoption plan.

How many participants met the certification criteria you set.

Time saved and quality gains are reported by participants and reviewed at Demo Day, so treat them as estimates. Where you need audited ROI, pair them with data from your own systems.

“Lead with AI is running two campaigns to upskill our Senior Leadership Team and our AI Champions. Daan has a rare ability to meet people where they are, bringing energy and clarity without hype.

By translating complex AI concepts into day-to-day roles, he consistently turns scepticism into informed curiosity. More importantly, he helps leaders make the “aha” leap: not just understanding AI in theory, but experiencing how accessible and practical it can be.

The breakthrough comes when people realise how easily they can build simple AI assistants that remove everyday toil. Once that clicks, confidence follows, along with a steady flow of ideas for broader, more strategic applications.”

“Before working with Lead with AI, we were already convinced that AI needed to be part of our fabric and future. We had pockets of experimentation, but struggled with how to embed it into the DNA of the company.

The workshop changed that in a single day. Our leadership team gained a sharp understanding of what AI can mean for our business, and we walked away with a concrete portfolio of twelve high-impact projects, from quick wins to long-term bets.

Most importantly, we aligned as a team, signed a charter, and committed together to making AI core to how we operate - resulting in a roadmap we believe will future-proof our company.”

Frequently asked questions

Can we combine a leadership program with training for every employee?

Yes, and the formats are designed to build on each other. Catawiki ran tailored programs for its Leadership, People, Finance, and Marketing teams, and Informa TechTarget has run separate campaigns for its Senior Leadership Team and its AI Champions. To reach every employee, pair a program here with our .

Can the whole program run on Microsoft Copilot?

Yes, a program can run entirely on Copilot, with lessons, demos, and builds in Copilot. Programs can run the same way on ChatGPT, Claude, or Gemini, because our lessons and demos already cover all four platforms.

How much time does it take from participants?

In a private cohort, participants spend about 30 minutes a day plus one live session of 60 to 90 minutes a week. Cohorts for large executive groups take about two hours a week, and live sessions are recorded for anyone who cannot attend.

How many people can take part?

Programs range from one leadership team to two parallel groups of about 80 executives. Larger groups run in parallel live-session slots on the same schedule, so everyone reaches each milestone together.
